Case study · Healthcare, home building and software teams
From change sets to a release process teams trust
Salesforce teams at companies from about 100 to 5,000 employees, in healthcare, home building and software, were shipping with change sets and no version control. We moved each one to Git, CI/CD and automated validation in about a month, working alongside their developers.
- Healthcare, home building, software
- About a month per team, working alongside the client’s developers

less time to roll out Salesforce updates
The problem
Every release went out through change sets. Someone rebuilt each set by hand for every environment, components got missed, and a deploy that failed late meant starting over.
With no version control there was no record of who changed what, two developers could overwrite each other in the same sandbox, and rolling back a bad change meant rebuilding it from memory.
Change management depended on whoever remembered the steps, so releases were slow, risky and pushed to off hours.
What we delivered
- Git as the source of truth for metadata, with a branching model sized to a team of 2 to 5 developers
- A pipeline across five environments, from developer sandboxes through integration and UAT to production
- Automated validation on every change: deploy checks and Apex tests run before anything is merged
- Copado Essentials on top of GitHub, so the team gets a visual pipeline and a full history of every change
- A written release and change management process, with the team running releases themselves by the end
